Scope
1–5 year GTM strategy for Europe

01Context & challenge

BENDA is a Chinese motorcycle brand best known for cruisers, planning to enter Europe over the next one to five years. KISKA was asked to build its European go-to-market strategy.

The difficulty: BENDA had almost no brand awareness in Europe, and its design DNA and model naming were inconsistent, while the European market is mature and brand-loyal. The core question was which segment to enter first to build credibility with limited resources.

02My role

I led the research and analysis:

  • Scanned European market and consumer trends, and compiled registration data and segment mixes for the four largest markets
  • Broke down three segment groups, each with a SWOT
  • Benchmarked BENDA against CFMOTO, Indian, Triumph and MV Agusta, including a price × displacement positioning map
  • Turned the analysis into a three-step product-line strategy

03Approach

01

Trend scan

Mapped the trends shaping European riding across macro and demographics, consumption, lifestyle, industry and electric two-wheelers.

02

European registration data

Used 2020–2023 registrations to break down segment mixes and rider profiles in Germany, France, Italy and Spain.

03

Segment deep-dives

Naked / neo-retro, cruiser and tourer, each analysed on eight dimensions from definition and size to target groups, key models, key features and BENDA's status quo, plus a SWOT.

04

Competitor benchmark

Compared four competitors with BENDA on brand, communication, portfolio, pricing and distribution, and plotted them on a price × displacement map.

04Key insights

  1. 01

    A concentrated market

Europe registered over 1.3 million powered two-wheelers in 2023, and Germany, France, Italy and Spain account for 66–67%. Germany over-indexes on both naked bikes and cruisers, making it a sensible first market.

  2. 02

Naked bikes are a red ocean

Naked bikes are about 22% of sales but highly price-sensitive and saturated: Yamaha MT, Kawasaki Z and KTM Duke have loyal owners, and CFMOTO already holds the value position. BENDA's DNA doesn't fit the segment either.

  3. 03

    Neo-retro is open

Most neo-retro brands are spread across naked, sport and adventure, with no focused player. Demand runs from low-tech classics to modern-tech neo-retros, a range BENDA's technology can cover.

  4. 04

    A gap in mid-size cruisers

Harley-Davidson and Indian focus on premium big bores, while entry and mid-size cruisers are mostly Japanese and Chinese bikes with limited displacement, thin line-ups and little cultural credibility. That is the gap BENDA can fill.

  5. 05

    Fix the foundations first

BENDA had no reputation in Europe, inconsistent design DNA and naming, and no customisation or lifestyle products. Before any segment, it needs a design DNA built for Europe.

05Outcome

  1. 1

    Start sharp: neo-retro

Skip the naked-bike red ocean and focus on neo-retro. Adapt the LFS 700 platform to European taste with Roadster, Racer and Scrambler derivatives, and position the Napoleonbob 250 as an entry-level neo-retro cruiser to open Germany.

  2. 2

    Fill the gap: cruisers

Own entry to mid-size cruisers with a complete product family, add bagger and sport-cruiser variants, and offer CTG kits, accessories and lifestyle products to build credibility.

  3. 3

    Lead with tech: tourers

Use technology and sourcing advantages to refresh classic touring: first a performance tourer on the 1000cc V4, then a premium model between 1,600 and 2,400cc.

The result was a one-to-five-year European GTM strategy: the order of market entry, the product-line plan for each stage, and a differentiated position for the Napoleonbob 250 as an entry-level neo-retro cruiser.
